Every factory running PLC virtualization demos skips the same three requirements. IEC 62443 compliance. Deterministic cycle times under 1ms. Validation against every failure mode the original hardware handled. Moving control logic off dedicated hardware onto standard compute sounds like a cost play until you price the safety certification.

Physical constraints across high-bandwidth memory packaging and behind-the-meter power interconnects are forcing compute optimization down to the edge. When centralized megawatts take four years to commission, running quantized models on ruggedized plant controllers is the only operational option.

2026: The year humanoid robotics went mainstream. Global shipments surpassed 22,000 units in H1 2026—nearly 300% year-over-year growth. Full-year projections now exceed 50,000. Tesla Optimus V3 has entered mass production with a target of 1 million units annually. Unitree became the first humanoid robotics IPO. XPeng's robotics arm closed over $900 million in Series A funding. Chinese regulators launched a nationwide initiative to deploy robots in real-world scenarios—factories, warehouses, schools, hospitals. Morgan Stanley estimates building an Optimus Gen 2 costs $45,500 using China's supply chain, versus $131,800 without it. That $86,300 delta is not simply raw neodymium pricing. It reflects fifteen years of continuous capital expenditure across EV assembly lines, rare earth magnet processing plants, and specialized high-precision machine tools. Software and foundation models grab the headlines in robotics. Yet when humanoids transition to volume manufacturing, the physical AI race collides directly with industrial processing capacity at the periodic table.

Unitree’s IPO raised RMB 6bn and closed its first day up 460% at an RMB 237bn market value; 48% of proceeds is allocated to robot-model R&D. The asymmetry is clear: funding for capability expansion is already abundant, while the return on that spend remains unproven through a full cycle. Validation requires brain R&D to monetize into the FactSet-estimated revenue ramp from RMB 2.9bn in 2026E to RMB 4.9bn in 2027E. A miss would falsify the capital-efficiency case; the main risk is multiple compression from Unitree’s 80x/48x 2026E/2027E P/S before monetization catches up.

Then we realized there is more. A fully folded napkin is not a finished job. It has to land in a bin, stacked, ready for staff to carry out so they can serve their guests. For months our napkins were folded well, but the bins were disorganized and ruined output quality drastically. The robot was placing each napkin wherever it happened to land, so staff had to square up the stacks before carrying them out. Ten positions in one small bin look nearly identical to the robot. Nothing in the scene tells it what comes next, only the instruction does. Precise language following in Dyna-2 is what…

Let’s dive into the facts. The small details we obsessed about and actually closed the gaps. To keep one Din Tai Fung dining room supplied, a robot has to produce 1,500 table-ready napkins in a day’s shift. A year ago, ours managed 480 with Dyna-1. Today with Dyna-2, we clear well over 1,500 napkins, 2.7x faster and at higher quality. None of it came from one-off solutions engineering. And the performance gains didn’t come from the pre-training alone, but the extensive systems around it.

What comes after are the edge cases, recovery, uptime, integrations, and the small failures that only show up once a robot has done the job every day for months. In the field. We spent the past year in that "after" with our customers, running their napkin operations day in and day out. Twelve months ago, Dyna-1 was the most reliable robot foundation model DEMO published at the time. Today the comparison with Dyna-2 is stark.

Show it a single human demonstration of a long-horizon task and the robot performs it right away. No fine-tuning, no retraining. Skild has released S1, a robot foundation model where you specify the task with a video demonstration instead of a language instruction. Why video, not language Language works for "hand me the mug." It falls apart for anything delicate or long-horizon. You don't learn to fold a fitted sheet from a sentence. So S1 takes a video demo into its context window and translates it to its own body and scene. What it does - Tasks up to 10 minutes, dozens of sequential steps -…

The biggest opportunity in humanoid robotics may not be building the robot itself. It may be solving the bottlenecks every robot company faces: cheaper actuators, dexterous hands, better training data, safety systems, factory integration, and reliable fleet operations. In the race to build humanoids, the biggest winners could be the startups selling the picks and shovels. #HumanoidRobotics #PhysicalAI #RoboticsStartups #IndustrialAutomation #EmbodiedAI #Startups #Startup #Humanoid #Humanoids #Robotics #HumanoidAnalytics @McKinsey @NVIDIARobotics @BMWGroup @Figure_robot @NIST

Everyone is quoting the one that caught fire. That is not the part that matters. This is. China installed roughly 276,000 industrial robots last year. The US installed about 38,000. China's operational stock is roughly 2 million units against our 394,000. Chinese firms shipped something like 80% of the world's humanoids and hold ~85% of the market.
